ENERGY

The energy transition runs on people. We help them deliver.

We work with UK retail and wholesale energy teams to turn regulatory and market pressure into lasting progress, across strategy, change, and technology.

MARKET CONTEXT

A sector transforming in real time

Clean Power 2030, REMA, Energy Code Reform, the Data Sharing Infrastructure and RIIO-3 are arriving alongside wider market reform, landing on organisations already managing the commercial and operational demands of running an energy business in an unstable market.

Retail Energy

Rising customer debt, increasing regulatory pressure and the shift to customer-first operating models are forcing suppliers to rethink how they operate as they prepare for a net zero future.

Wholesale Energy

Zonal pricing reform and the move towards decentralised, data-driven operations are reshaping what wholesale energy organisations need to become.

How we work in Retail Energy

The suppliers that will thrive in the new energy market are those that have moved beyond a supplier-first mindset.

Customers are more informed and more conscious of value than ever. The gap between expectation and delivery is where trust is won or lost. We work alongside retail energy teams to close that gap, building the insight, capability and foundations needed to turn regulatory pressure and market change into better outcomes for customers.

Customer operating model

Switching is up 38% year on year (Ofgem, 2025), and customers are moving on price, not brand loyalty. Behind each switch is a household making a difficult financial choice. The suppliers keeping customers are those that have redesigned how they serve them, not just how they communicate. Most retail suppliers know the operating model needs to change, but not at the expense of what already works. Alirity redesigns the processes, service journeys, and systems behind the customer relationship, from onboarding and switching to billing and debt management, building a model that works as well for the business as for the customer.

Data and technology

Smart metering and the Data Sharing Infrastructure are generating more data than most retail suppliers can use. For many, the architecture, governance, and integration needed to turn that data into commercial decisions is still catching up with the volume arriving. Customers now expect personalised, responsive service, and the suppliers who use data to anticipate needs rather than react to them will keep customers longer. Alirity establishes the foundations and platforms that turn customer insight into tailored experiences and operational data into the demand predictions that sharpen commercial decisions.

Sustainability and net zero

For the first time, regulation and customer demand are pointing retail energy suppliers in the same direction. The households and businesses suppliers serve are increasingly conscious of where their energy comes from. That alignment between commercial opportunity and environmental obligation does not come around often. Meeting obligations like ECO4 is the floor, not the ceiling. Alirity works with retail suppliers to build beyond it, designing renewable tariffs and energy efficiency programmes that make the net zero transition tangible for the customers they serve. The world that future generations inherit will be shaped in part by the decisions energy suppliers make now. The right commercial and partnership strategy is how that responsibility becomes a lasting competitive advantage.

Cybersecurity and governance

The data retail suppliers hold is regulated, personal, and commercially sensitive. The DSI is expanding how that data moves across the sector, and the security and governance standards suppliers must meet are rising with it. For many, the gap between what they have and what the market now requires is wider than they realise. Alirity helps close that gap, building the security architecture, data governance, and compliance monitoring that protect customer data and meet the standards the DSI demands. These foundations need to be in place before data sharing expands, not after. When weaknesses surface, through scrutiny or an incident, the damage reaches well beyond the disruption itself, into customer trust, regulatory standing, and performance.

Regulatory and market change

Energy Code Reform, the Data Sharing Infrastructure, and ECO4 are arriving at once, on organisations already under pressure. Each carries compliance obligations, and each shapes what suppliers can deliver to customers. Alirity helps to structure and deliver regulatory programmes, sequencing the work around capacity so compliance moves forward without disrupting commercial performance. Our experience of industry-wide programmes, including MHHS, means we understand how regulatory change lands across the energy system and what it takes to deliver without losing momentum.

Data and technology infrastructure

The wholesale energy market now runs on data most organisations were not built to use. Locational pricing, real-time grid signals, and flexibility markets are creating commercial intelligence that sits unused, because the infrastructure beneath it was built for a different era. Alirity works across trading, risk, and operations to understand what an organisation needs before any technology decision is made. Legacy infrastructure is assessed honestly, modernised where it can be and replaced where it cannot. The platforms and data architecture we deliver are built for the volumes the new market generates, giving real-time visibility across grid flows, congestion, and asset performance, reducing imbalance penalties and sharpening trading decisions.

Zonal pricing and market redesign

REMA and zonal pricing reform are changing the commercial logic of wholesale energy. Where pricing was once uniform, location now shapes value, asset profitability will diverge across zones, and the trading, hedging, and risk models most organisations rely on were built for a market being redesigned around them. Organisations cannot wait for reform to settle before preparing. Alirity works alongside trading, risk, and operations teams to assess where models, systems, and frameworks need to change, sequencing the work around a live trading operation. Our experience of major market reform means we understand how change of this scale moves through an organisation, and how to build the forecasting and hedging capability the new market requires.

Flexibility markets

ESO reforms are creating new local and national markets for flexibility, and the role of wholesale organisations is shifting with them. Aggregating and trading distributed assets means connecting asset performance to trading decisions in real time, and most operating models were never built to work that way. Moving from trader to flexibility orchestrator demands a different operating model, where decisions once made on day-ahead schedules are made in real time, by people with the skills and systems to support them. Alirity helps to design that model and builds the infrastructure that makes participation viable, embedding capability across trading and operations so the organisation can perform in a role the market is still defining.

Future workforce and capability

The wholesale market is demanding a different kind of organisation than most participants are today. Decentralised, data-driven operations need people who can read real-time market signals, work confidently alongside AI tools, and navigate regulatory change without losing momentum. Four million UK workers will need retraining by 2035 to close the green skills gap (Bain & Company, 2024), and most wholesale organisations are only starting to grasp what that means for their teams. Alirity starts with an honest assessment of where exposure is greatest, identifying the specific skills, roles, and structures the new market needs rather than applying a generic framework. We design the change programme, deliver it alongside your teams, and build the green expertise, data fluency, and change leadership the transition demands. People adapt when they feel equipped, not just informed, and that is what separates capability that holds from capability that fades when the programme ends.

Cybersecurity and risk

The convergence of trading platforms and operational technology has created a threat surface most security architectures were never designed for. As obligations under NIS2 and Ofgem standards expand, many wholesale organisations are finding that digital integration has moved faster than the governance around it. Every organisation has a different exposure profile. Alirity starts there, assessing security posture across trading infrastructure, control systems, and third-party connections before designing controls proportionate to the actual risk. In wholesale energy, a weakness in market integrity or operational continuity does not stay contained, it moves quickly into counterparty trust, regulatory standing, and the ability to trade.

How we work in Wholesale Energy

Decarbonisation and market reform are demanding a different kind of wholesale organisation than most participants are built for.

The shift from centralised trading to decentralised, data-driven operations requires new infrastructure and new ways of working, while today’s market pressures continue without pause. We work with the leaders and teams navigating that reality, bringing the delivery experience and expertise needed to make meaningful progress on both fronts.

ORGANISATION REWIRED

The green skills gap is limiting what energy organisations can deliver today

Delivering net zero depends on skills the energy workforce does not yet have. Skills England estimates that one in five jobs will be affected by the shift, with around three million workers needing to reskill. For many, agentic AI is the answer, but technology alone cannot build a workforce that does not yet exist.

Organisation Rewired is Alirity's structured programme for energy leaders ready to build that foundation, starting with a complimentary diagnostic that produces a board-ready business case before any commitment.
